Despite more than 30 billion USD poured into generative AI, only 5% of AI projects generate real profit, while 95% show almost zero financial return.<\/p>\n\n\n\n<p>The issue, the report suggests, does not lie in model quality, but in how companies approach and deploy AI.<\/p>\n\n\n\n<p>So, how can a business move beyond the pilot phase and achieve meaningful transformation?<\/p>\n\n\n\n<p>To explore what successful adoption truly looks like, ITviec sat down with <strong>\u00d8yvind Forsbak, CTO and Co-founder of Orient Software<\/strong> and a member of the Forbes Technology Council. With more than 25 years of experience leading global software and AI\/Data projects, \u00d8yvind shared an open and insightful perspective on the common traps businesses fall into during the AI hype, how to spot mistakes early, and how to build an AI strategy that keeps you on the right path &#8211; one that drives real, lasting business value instead of short-term hype.<\/p>\n\n\n\n<p>Here are <strong>9 proven AI strategies<\/strong> from our talk with \u00d8yvind:<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-start-with-the-problem-not-the-technology\"><span class=\"ez-toc-section\" id=\"Start_with_the_problem_not_the_technology\"><\/span><strong>Start with the problem, not the technology<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>As AI dominates the headlines with endless promises of transformation, \u00d8yvind believes many companies feel pressured to \u201cdo something with AI\u201d, and that\u2019s often their first mistake.<\/p>\n\n\n\n<p>This pressure drives them to rush into technology investments without clearly defining the problem they want to solve or the value they hope to achieve.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cI think it is going to fail in most cases, because even a very strong engineering team if they don\u2019t have direction, they will not be able to solve the problem.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>He shared a real example: the Orient Software team once built a \u201csmart search\u201d feature for a recruitment app. The model performed well in the test environment, but when applied to real data, the results were far from smart. It\u2019s because the AI team hadn\u2019t studied how real recruiters actually search for candidates.<\/p>\n\n\n\n<p>\u00d8yvind called it <em>\u201ca classic example of technology before the problem\u201d <\/em>&#8211; the project didn\u2019t fail because of the wrong tools, it failed because the team asked the wrong question at the start.<\/p>\n\n\n\n<p>He noted that technology waves come and go, but business problems remain:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cIf you look back two years ago, everyone was building platforms around RAG or semantic search. But those only solved a small part of the problem. Then the focus shifted to agents, and even to agents talking to other agents, yet these still didn\u2019t deliver the kind of business value people were hoping for.<\/em><br><br><em>So if you buy into the hype without applying critical thinking, your solution or pilot won\u2019t be strong enough to create real value. Users won\u2019t adopt it, and the project will simply end there.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>His conclusion was simple but sharp: \u201cAI is just a tool to solve problems.\u201d The right approach, he said, is to <strong>identify the business problem first<\/strong>, then explore whether AI, at its current capability, can help solve it effectively.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-prepare-your-data-ready-for-ai\"><span class=\"ez-toc-section\" id=\"Prepare_your_data_ready_for_AI\"><\/span><strong>Prepare your data ready for AI<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>If strategy is your map, then <strong>data is the fuel<\/strong>.<\/p>\n\n\n\n<p>According to Gartner, poor data quality is one of the top reasons most GenAI projects fail right after the pilot stage. \u00d8yvind strongly agrees:<\/p>\n\n\n\n<p><em>\u201cIf you have a good strategy but you don&#8217;t have the data to solve your problem, then you will fail.\u201d<\/em><\/p>\n\n\n\n<p>He explained that when data is fragmented or of poor quality, AI tries to \u201cfill in the blanks\u201d &#8211; inventing information that leads to errors, loss of trust, and zero real value.<\/p>\n\n\n\n<p>So what does AI-ready data mean? \u00d8yvind believes it\u2019s not about building flashy data infrastructure, it\u2019s about centralizing and organizing your data effectively.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-how-to-make-your-data-ai-ready\"><strong>How to make your data AI-ready?<\/strong><\/h3>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-unify-your-data-into-one-platform\"><strong>Unify your data into one platform<\/strong><\/h4>\n\n\n\n<p>Most companies have a large amount of data in CRM systems, emails, SharePoint, or financial platforms, but everything is scattered. Disconnected data makes it hard for AI engineers to access, train, or secure effectively. Bringing all your data into one unified platform and cleaning it regularly is the foundation of \u201cAI readiness.\u201d<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-define-clear-and-secure-access-rights\"><strong>Define clear and secure access rights<\/strong><\/h4>\n\n\n\n<p>One often-overlooked risk of integrating siloed data systems into a unified platform is that AI agents may unintentionally expose information to users who shouldn\u2019t have access. So when combining multiple systems into one platform, access control must be carefully managed.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-use-your-unique-data-as-a-competitive-advantage\"><strong>Use your unique data as a competitive advantage<\/strong><\/h4>\n\n\n\n<p>According to \u00d8yvind, proprietary data has become a strategic asset for creating real business value that competitors simply cannot copy.<\/p>\n\n\n\n<p><em>\u201cIf you have some key data that your competitors don\u2019t have, then you have a business advantage.&nbsp;<\/em><br><br><em>Large language models, most of them commodities. You can buy access through an API, and your competitors can do the same. But the data you have is what really differentiates your success from another company\u2019s success. So I think it\u2019s very important that you keep experimenting and learning what your data can actually do for you.\u201d<\/em><\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-invest-in-data-early-don-t-wait-for-the-technology\"><strong>Invest in data early, don\u2019t wait for the technology<\/strong><\/h4>\n\n\n\n<p>AI is still in its early stages, and it\u2019s evolving fast. \u00d8yvind advised companies to start investing in data now, even if they are not ready to deploy AI yet.<\/p>\n\n\n\n<p>Building a solid data platform takes time and doesn\u2019t show quick returns, but it\u2019s an inevitable step and a long-term investment. When AI matures, those with ready data will move faster and benefit sooner.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-manage-expectations-in-the-ai-productivity-hype\"><span class=\"ez-toc-section\" id=\"Manage_expectations_in_the_AI_productivity_hype\"><\/span><strong>Manage expectations in the AI productivity hype<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>\u00d8yvind also pointed out another common mistake: many C-level leaders have unrealistic expectations about what AI can achieve.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cMany companies say they can double or triple their productivity with AI tools. But in our experience, that\u2019s not true. At this point, we can probably improve things by around 30%.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>He added that leaders shouldn\u2019t expect AI to deliver instant profit either:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cSometimes the return will not come because the AI industry is not mature enough for what we&#8217;re trying to do. It&#8217;s changing so fast means it&#8217;s not mature.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>Many of the \u201cbenchmark\u201d numbers for AI performance come from ideal lab conditions. When businesses believe in those numbers too strongly, they overinvest and later lose faith in AI<\/p>\n\n\n\n<p>That\u2019s why the key lies in managing expectations.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cIf you have the wrong expectations, you\u2019ll be disappointed. You might overinvest, and you probably won\u2019t succeed.<\/em><br><em><br>But if you set the right expectations and understand the problem you\u2019re trying to solve, you\u2019ll likely allocate the right amount of money, and you\u2019ll also be okay if it doesn\u2019t succeed. Because that\u2019s just part of the learning process, you learn from it, you adjust, and you continue.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-treat-ai-as-r-amp-d-keep-testing-and-refining\"><span class=\"ez-toc-section\" id=\"Treat_AI_as_R_D_%E2%80%93_keep_testing_and_refining\"><\/span><strong>Treat AI as R&amp;D &#8211; keep testing and refining<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>To manage expectations well, \u00d8yvind suggests viewing AI adoption as an ongoing R&amp;D process rather than a one-time project.<\/p>\n\n\n\n<figure class=\"wp-block-pullquote\"><blockquote><p><em>\u201cAI is like doing research &amp; developing and adjusting continuously as you get more data.\u201d<\/em><\/p><\/blockquote><\/figure>\n\n\n\n<p>Companies need to track both technical metrics (like recall rate and accuracy) and real user experience (adoption, satisfaction, and business impact).<\/p>\n\n\n\n<p>He also emphasized that not every failure is bad. If an AI project solves 70-75% of the business problem, that\u2019s still valuable learning. What matters is keeping a clear goal, an open mindset, and continuous improvement, rather than buying into the hype.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-build-vs-buy-create-agentic-workflows-not-just-buying-platforms\"><span class=\"ez-toc-section\" id=\"Build_vs_Buy_Create_agentic_workflows_not_just_buying_platforms\"><\/span><strong>Build vs. Buy: Create agentic workflows, not just buying platforms<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>There are countless AI tools on the market, but \u00d8yvind warned that many are \u201cjust shiny wrappers\u201d over the same large language models.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cMost of them are just wrappers around large language models (LLMs) and provide only shallow value. They might look impressive in demos, but when you apply them to real business problems, the results are usually not as expected, and often, very expensive.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<p>His three key lessons:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Don\u2019t build your own AI model from scratch.<\/strong><strong><br><\/strong>Training a model yourself is almost impossible and extremely expensive. Even open-source models require huge resources but deliver limited returns.<\/li>\n<\/ul>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cOwning your own model doesn\u2019t really give you a true competitive advantage.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Use models through APIs and build your own workflows.<\/strong><strong><br><\/strong>Instead, companies should rent access to models (like GPT or Claude) via API and create their own agentic workflows &#8211; AI processes that can handle multiple steps and adapt to specific business needs.<\/li>\n\n\n\n<li><strong>Invest in people more than tools.<\/strong><strong><br><\/strong>AI technology changes quickly, and off-the-shelf tools can become outdated in months. The sustainable approach is to invest in teams that can learn, research, and adapt, because they are the real long-term advantage.<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-turning-ai-anxiety-into-curiosity\"><span class=\"ez-toc-section\" id=\"Turning_AI_anxiety_into_curiosity\"><\/span><strong>Turning AI anxiety into curiosity<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>AI can\u2019t run without people, but people are often the hardest part.<\/p>\n\n\n\n<p>In any organization, some are eager to try new things, while others prefer stability and the familiar ways of working. The fear of \u201cAI taking jobs\u201d can also make employees feel unsafe or unwilling to cooperate.<\/p>\n\n\n\n<p>\u00d8yvind shared that even at a tech company like Orient Software, this challenge still exists. The company\u2019s task, he said, is to make AI less intimidating and to help people see it as a partner, not a threat.<\/p>\n\n\n\n<p>He suggested a few practical approaches:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Share a positive perspective.<\/strong><strong><br><\/strong>Remind people that as tools become more powerful, humans also gain the opportunity to take on higher-value, more creative work.<\/li>\n\n\n\n<li><strong>Encourage collective learning.<\/strong><strong><br><\/strong>Instead of making AI adoption a top-down mandate, turn it into a space to experiment, share results, and learn together. At Orient Software, AI isn\u2019t introduced as \u201ca new technology to learn,\u201d but as a shared journey of exploration across the whole company.<\/li>\n\n\n\n<li><strong>Build critical thinking and soft skills.<\/strong><strong><br><\/strong> According to \u00d8yvind, a good AI engineer needs to communicate like a consultant, understand business logic, and ask why, not just follow instructions. These soft skills are essential for tech professionals to grow sustainably alongside AI.<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-measure-success-by-business-value-not-just-technical-metrics\"><span class=\"ez-toc-section\" id=\"Measure_success_by_business_value_not_just_technical_metrics\"><\/span><strong>Measure success by business value, not just technical metrics<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>Once strategy, data, and people are in place, the next challenge is how to measure success.<\/p>\n\n\n\n<p>From \u00d8yvind\u2019s perspective, a successful AI project should be defined and measured by business value, tied to organizational goals or OKRs, not just technical benchmarks.<\/p>\n\n\n\n<p>He shared a real example:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><em>\u201cIn the past, we developed a fairly sophisticated model. But because of poor change management, users kept doing things the old way. Even though they had access to the new approach, they didn\u2019t apply it.<\/em><br><br><em>So the problem wasn\u2019t really about the AI model or how good it was, it was about how you implement it in a real business environment.\u201d<\/em><\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-look-for-early-wins-but-follow-through\"><span class=\"ez-toc-section\" id=\"Look_for_%E2%80%9Cearly_wins%E2%80%9D_but_follow_through\"><\/span><strong>Look for \u201cearly wins\u201d, but follow through<\/strong><span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p>In the early stages, \u00d8yvind recommends focusing on metrics that are easy to measure yet still show real progress. Here are 2 examples:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>User adoption rate:<\/strong> Even the best tool will fail if people don\u2019t actually use it.<\/li>\n\n\n\n<li><strong>Process automation impact:<\/strong> For example, how much time is saved or how workflows improve through automation.<\/li>\n<\/ul>\n\n\n\n<p>These \u201clow-hanging fruits\u201d help demonstrate tangible results early and convince leadership to continue investing in long-term AI initiatives.<\/p>\n\n\n\n<p>But \u00d8yvind also cautioned that half-done success isn\u2019t real success.
